TRY THESE TWO TASKS
********************************** Task 1 Pick a specific work area (your desk, a specific section in your office or factory, etc.) and start sorting through the materials you find. Clear the area and separate all the items into one of three piles: - Things I use every day
- Things I use once in a while
- Things I never use or haven't used in a long time
Goals - Permanently remove all the items you don't use or haven't used in a long time
- For things you use every day, create well defined & labeled storage that is within easy reach
- For things you use once in a while, create well defined & labeled storage away from the main area
- Develop a map to show where all items are stored - this will prevent others from wasting time searching
- Color code your storage according to specific categories - Customers, Jobs, Products, Size, etc.
- Use pictures or illustrations rather than words for instructions
Long ago Toyota's Taichi Ohno saw the power of systematic process, the ability to standardize beyond common instructions and create repeatable and predictable work. Consistency is the key to Toyota's high quality products - start thinking about how you can make your products (regardless of what they are) consistent.
A systematized business produces consistent results all the time!
Task 2 Identify the three most troublesome areas in your company or department. This is typically where standards are either very loose or non-existent. Charter a team of three or four persons that consists of no more than one person from the target process to design a bullet proof work standard. It is imperative that you use the KISS (Keep It Simple S---you fill in the rest) method here, rather than lengthy worded procedures - use pictures, checklists and samples. Make sure the team "dry runs" the process several times before turning it over to the area workers.
Once the process is turned over to the area workers make it very clear that these standards are to be maintained. Measure the process output on a daily basis and audit operations every month or so. Do this on a regular basis and you will soon see customer complaints disappear, overtime reduced and worker complaints minimized.
Goals - Simple work instructions for each operation
- Specific layouts for each work area including factory areas, office areas, benches, desks, etc.
- Train all area workers with documentation and video
- Audit how work is being executed as compared to the standard
